I’ve conducted hundreds of customer interviews at this point. The difference between interviews that yield actionable insights and interviews that waste everyone’s time comes down to structure.

The interview design matters as much as the questions.

Start with who you’re interviewing. You want a mix:

Early customers (0-6 months): These people remember why they bought. They’re recent switchers. They can tell you what alternative they left and why. They’re gold for competitive positioning.

Power users (6+ months): These folks have moved beyond initial implementation. They’ve hit scaling questions, integration challenges, and nuanced use cases. They know where your product shines and where it doesn’t.

At-risk or churned customers: This is uncomfortable but necessary. The people leaving tell you what messaging isn’t landing, what you’re not delivering, and what competitors are winning on.

Aim for interviews that are 30-45 minutes, one-on-one, recorded (with permission). Go async written surveys after you’ve done live interviews. You need the follow-up questions and the tone.

The question framework I use:

  1. Opening context (first 5 minutes): “Walk me through how you landed at [our product]. What was happening before?”
  2. The problem (next 8 minutes): “What was the situation you needed to fix? What made it urgent at that specific time?”
  3. The decision process (next 8 minutes): “Who else was involved in the decision? What alternatives did you consider? What pushed you toward us?”

First, codify the research. I create a simple grid:

Third, I validate the messaging with the people I interviewed. Learning to hear the subtext takes practice. I listen for the problems they don’t mention. I notice when they spend 20 minutes on a feature they told me they loved. I pay attention to the moment their energy shifts in the conversation.

That’s where the real insight lives.

When I was working with an enterprise web governance SaaS platform, customers would say they needed “enterprise integration capabilities.” What I eventually realized through multiple interviews was that they meant “I need to integrate this into our governance layer without changing how my team works.” The actual request was about reducing change management friction, not API depth.

What if you get conflicting feedback from interviews?
